Now that I've played all of the quest lines here is what I currently think, after seeing the Loyalist Ending.
Supposedly something feeds off the dead/souls. My guess here is that it's either: an *unknown yet entity*, Azeroth itself or N'zoth (in that order of possibility imo). I can't exclude the possibility that Sylvanas herself absorbs these souls into the Xal'atath blade to empower it. That doesn't matter that much for now.
Sylvanas, after the ICC, at first wanted to become immortal/cheat death at any cost, and possibly help the Forsaken as well. Val'kyr however didn't prove to be that powerful however, although saving her multiple times.
So, despite becoming a Warchief she has made a bargain with Helya in continuation of her goal (of which we know very little, although I bet it has to be connected to the Death and as much dead as possible) but that plan didn't work out because of Genn's interference. Then the whole Legion stuff played out and just happened to end with Sargeras stabbing Azeroth and causing Azerite to pop out.
It could also be possible that because of the deal with Helya Sylvanas is on borrowed time, hence the outbursts and heavy pressure on causing as much death as possible.
Azerite popping up just happened to be a perfect casus belli for starting the 4th war. Then whole BfA happened.
Now we find out she did "bargain" with Azshara (imo either Sylvanas actually outplayed her as she wants to imprison Azshara's boss or Azshara and Sylvanas both want to get rid of N'zoth - which I doubt) , and the bargain was to bring the PC as bearer of the Heart of Azeroth (and some Horde and Alliance to have some more souls released) to free N'zoth. I even think that freeing N'zoth wasn't Sylvanas' plan all along but that changed after she got Xal'atath and thought to herself that she could imprison the Old God itself (more on that later).
After freeing N'zoth by the unsuspecting PC with the help of Alliance and Horde leaders it is obvious that Sylvanas doesn't even need to continue her posture as Warchief and doesn't need the war itself anymore, even more that both Alliance and the Horde have bled heavily.
Now her breakdown during the duel with Saurfang is confusing nonetheless but still - she doesn't need the war to continue any longer as N'zoth will do much more damage to both factions than the war ever could. That also rids Sylvanas of the problem what to do with the Horde after they would have supposedly won against the Alliance and the Traitors' Horde.
Now, whenever "Death" gains enough power, Sylvanas' is to imprison N'zoth. Either to her own benefit (which would possibly allow her to break the deal with Helya) or as a part of the bargain with Helya and "Death".
Stil a bit hot headed but that's the only reasonable dot connection that I could think of.

My guess is that she wants to avoid Warcraft's version of Hell (not Helya's domain), so she's trying to appease Death (it's capitalized in game too) by feeding it more souls than it normally does so that the entity will spare her from going there. She may even try to feed it N'zoth himself in order to save herself. It's an extremely basic outcome and not at all the "nah guys she's morally grey" like some of the Blizzard employees tried to push.
Pretty bad if you ask me. It's too basic a villain motivation.

No but seriously, they never established her actual motives. The book says she wants an empire that will last a millennia, using the A'qir as an example, but in the book its played up that she wants it for "Horde Babies so they don't get trampled by the Alliance" so I guess that's out

She's basically feeding souls to the machine, now hoping that N'zoth kills a bunch of more people, then have him "serve Death" as well. Her goal is to simply, kill a bunch of people. Why? that we do not know.
It has to be related to her bargain with Helya tho, also to whom whispered her name to Vol'jin.
She explicitly *doesn't* want that. That's her fear. If you don't get chosen by Eyir or worship Bwonsamdi, you're soul is "fed to the hungering darkness" so the only thing we can glean is she want's a immortal kingdom of undeath.
My guess is next time we see her, she's going to kidnap Talia Foredragon & use her to extort some Frozen Throne power over the dead from the Lich King

I don't think he was 'tricked'. Vol'Jin was a shadow hunter. A very spiritual person, much in tune with all kinds of beings. He likely hears voices from many spirits all the time. He made the call to listen, and Sylvanas' unnamed benefactor has yet to be proven evil. All we know is it is opposed to the Old Gods, and is a spirit of death. It doesn't seem like he was manipulated, all he knows is that a powerful spirit that named Sylvanas as Warchief. He made the call to trust that spirit, and is very experienced in talking to spirits. We need to see how this plays out.
She wants... a hug. Just a nice big hug.
I did watch it. You should watch it. She doesn't say she wants everything to be "fed to the hungering darkness," she laments it. Immortality though undeath is her goal. She want's a war against N'zoth to make as many corpses as possible so she can raise them as minions. That's her whole deal.
On topic, I think that Sylvanas WANTS more recruits, more Forsaken. She, in a personal moment to someone who has proven unquestionably loyal to her, admited she pities the Forsaken. However, she also admitted the Horde means nothing, and hates life. Therefor, I think her goal is this:
Kill em all. Ressurect the willing. Let the others stay dead. Undeath or death, no in between. Honestly, not that different from Arthas' goal. I think the two may have the same unseen master. The difference being the choice aspect. Arthas wanted to force an undead army across the world to make it strong, to make them HIS army. Sylvanas, as we see in both the recent cinematic and book, dispises the living and pities the Forsaken. So her goal is just to create an undead paradise for those who embrace their death, and wipe out all living so no one can threaten her or her subjects.
Kind of extreme, tbh, but honestly not out of character. I think she is getting a bit paranoid, but she is kind of...right. I can't help but wonder what it would be like, to live forever in a world of death, unable to die, 'living' forever in a world with no threats, and a super-powerful Banshee Queen to watch over me.
Yeah, people have reacted a lot as if the cinematic was BfA's finale. It is not. It's only the end of the 4th War. The story continues. There are still so many loose threads:
- Sylvanas' goal (yeah, feeding Death. but for what?)
- Vol'jin : who's the dark spirit who whispered him to choose Sylvanas and who's the good one who freed him from Bwonsamdi and "changed" him?
- Horde and Forsaken power vacuum.
- What role for the Dragon flights, especially the Black: since that flight has been corrupted by the Old Gods, wouldn't it be appropriate if they spearhead the resistance against N'Zoth?
- What about Tyrande?
- Etc...

I just had this thought earlier today. Wouldn't Sylvanas WANT the void to win? If it consumes her, wouldn't that mean no eternal damnation?
Just to be clear, I am not implying that she is in any way working with Nzoth. If anything, I can see her doing her own separate attempt at summoning the void lords into the world, or whatever.
As for Alleria's whispers... Reverse psychology? It worked.
