We get to Siegecrafter or Paragons in 3-4 hours, swapping in tons of subs/recruits as well as starting late almost every night. For most guilds, if it's at least on farm I'd say they would clear half the instance in 3-4 hours.

Typically down siegecrafter right around the 3 hour marker.
3 hours? The whole thing.
Last time we did it early january, it took 2h 30mins to get in front of Garrosh with two 5min breaks. (10H)

Best we've done is 13/14H in one night. We had a buyer in as well, so using an actual raid member could have done better.
The 100% biggest thing we "fixed" to improve times was swaps. We are a 25man with a roster of 33ish. We swap people in and out almost every fight. We set up a sit list in advance based upon item needs so people can see for themselves if they are in and out. That way they can move on their own without having to be told/summoned.
The second thing we did to improve time was loot speed. If an item was still being talked about when we were close to a boss, the ML would pick it up and bring it with him so we could talk again on the next trash set.
When we were 10m best we managed was to garrosh and 5 wipes :> but since going 25m we've managed to get to paragons, full clear should be possible for us soon. Any guild that atleast focuses on clearing asap should be able to get to spoils quite easily, just plan ahead if any swaps are needed and sort the loot on the fly, always pull trash and don't have people afking on it.
In 3 hours the best we have managed is through Thok. We probably could have cleaned it up a bit and gotten through Siegecrafter but I think clearing it all is nearly impossible unless you never stop pulling and take no pauses for anything.

Not impossible. Don't think it is that difficult either tbh. You just have to be familiar with the bosses and kill them smoothly. Having people clear trash while loot is being handled by the leader(s) and pulling bosses without waiting 5-10 minutes each time (this is the big one). Personally we haven't done it yet, but I see it as very plausible.
Also don't listen to "Okay".
He's the guy that pretends to have cleared all hc SoO bosses within 5 tries or less during progress. His kill time numbers are so far off that I seriously doubt that he's gotten any further than flex difficulty yet.
When everyone's on their A game and we've got the core team killing Thok is usually the norm. With trials and messing around Malk-Spoils is usally par.
We cleared up to including thok heroic (25man) last night with one 10 minutes break - no wipes but we weren't racing either (aka chain pulling trash etc)
The thread asked for tips, not epeening about your best raid nights.
You can always skip the heroic bosses you no longer need loot from, have everyone continuing to pull while loot is distributed, have raid swaps organised ahead of time, use dps cooldowns on trash.

Full clearing in 3 hours would be insane. We have 4 hour raid nights and the farthest we've gotten in 1 night was killing paragons and reaching garrosh.
There are tons of things that go into clearing out a raid for a heroic guild that aren't obvious.
We have buyers that need to be explained through everything, trials that aren't used to our strats, alts that rotate in and out depending on the boss, different comps and specific players needed for specific bosses. Between the time of the last trash mob dying and us pulling a boss could be as much as 4 minutes just to swap out and in 5-6 players. If we took our 25 best players and never swapped and just tried to clear as fast as possible, we could easily 1 night clear. But doing that makes absolutely no sense.

Because there's absolutely no travel time between bosses that don't have trash.
If you go off the very fastest kills on WoWprogress (uses timestamps between consecutive boss kills, so this includes the boss's trash) you get a clear just under 2.5 hours. This doesn't include Immerseus or his trash.
A lot of your numbers are way off. 8 minutes for Paragons 25H and their trash? Fastest its been done was in 16 minutes.
16 for Garrosh and trash? Fastest ever has been 23 minutes.
