From an omniscient view we know Saurfang pussied out on killing Malf, so that way of killing their hope was gone. So instead she torches the tree because some rando gives her shit. The end result of this is the night elves raising pumpkins in Stormwind while the Horde at best control and at worst contest all of Northern Kalimdor. I'd say it's a decent trade.

Plans change. It is war. It is terrible writing to assume that she has to be all friendly and happy with an enemy she just conqured. Despite a campaign of slaughtering all in her path just to get to the tree. They also had siege weapons launching burning projectiles the entire war so far. Of course you might use them otherwise why bring them?
Did she change her mind after a dying enemy got in her head? Sure. Still not terrible writing.

As for the morally grey defense: Viewpoints are important here. Looking at it from our perspective where we see everything it's easy to judge the morals of an action, especially since most of us probably value all the races equally. Try to put yourself in this world as just some random Horde "person" though. It's definitely morally grey if you are worried about protecting your own side from the other.
But the Horde specifically goes out of their way through the entire campaign to save the civilians. We only killed combatants up to that point, the fact that she threw a temper tantrum because someone said something that hurt her fee-fees is at the very least inconsistent with the rest of the story. Which that level of inconsistency is bad writing. If they went a little more in depth as to WHY she decided to destroy the tree over capturing it, there would be a lot less frustration. As it stands now, all we have to go off of is the video (and the beta questlines) and it definitely seems like a spur of the moment emotional decision from a strong female character, sounds like the wrong sort of stereotype eh?
Indeed, that`s why i wrote it as "redemption", because it felt as if the story that was told suddenly took a sharp turn that was not only
unexpected but also made no sense whatsoever.
One could argue that the Human side being righteous and centered around justice, responding to threats of the more alien and exotic races of the world is an old and outdated trope by now.
As much of a shame as it is to say it but it seems to be a trend that pops up more and more in time with Blizzard, they have an amazing and rich
world with many stories to tell but for some reason much of what they do end up underutilized.
Not amazing writing, but for all the complaints about horrible character arcs I feel like this imaginary version of Sylvanas people here are pushing who has no emotional reactions to anything and exists only to execute her WELL CALCULATED PLANS sounds... honestly pretty awful.
I feel like the outcry would be magnitudes smaller if not for "morally grey" phrase.
